Most companies that want to build an AEO program start with the same problem: they have some content, no structure, and no clear framework for prioritization. Here's the system we use to build AEO content strategies for B2B clients from scratch.
Step 1: Map Your Buyer's Question Journey
Before writing a word, map every question your ideal buyer asks at each stage of their journey. Not keyword research — question research. Interview your sales team. Listen to call recordings. Ask: what does a prospect ask in the first call? What objections do they raise? What are they Googling before they find you?
This produces your AEO question inventory — typically 60-100 questions for a B2B product. These questions become your content brief backlog.
Step 2: Prioritize by Frequency and Value
Not all questions are equal. Prioritize by two dimensions: how often is the question asked (frequency) and how valuable is a buyer who asks it (commercial value). A question like "what is [your category]" is high frequency; a question like "how does [your product] handle GDPR compliance" is lower frequency but signals deep evaluation intent. Build both — but start with high-frequency, high-value intersections.
Step 3: Design Your Cluster Architecture
AEO content doesn't exist in isolation — it works in clusters. Every topic you want to be cited for needs a hub page (the definitive answer to the core question) and spoke pages (answers to related sub-questions). This cluster architecture signals topical authority to AI engines.
Step 4: Set Content Standards for AEO
Every piece in your AEO strategy should meet specific standards:
- Direct answer in the first 50 words
- At least one numbered list or step-by-step framework
- At least two specific data points with sources
- FAQPage schema markup
- Internal links to the hub page and at least two related spokes
- A clear, descriptive H1 that matches the question being answered
Step 5: Build and Measure
Publish consistently — two to four pieces per week is the minimum cadence for meaningful topical authority. Measure citation frequency monthly using AI search tools or manual sampling. Iterate based on what's being cited versus what isn't.
The fastest path to AEO citations is consistency at a high quality standard, not sporadic viral posts. The sites that get cited most are the ones AI engines have learned to trust over many queries.
